When people make decisions or judge candidates, their brains naturally play tricks on them — they see what they want to see, avoid what's uncomfortable, and refuse to accept facts that don't fit their story. Instead of relying on one person to be fair, positive, and critical all at once (which never works), the model splits the job across three people: the Moderator (keeps things fair), the Optimizer (finds the real strengths), and the Naysayer (finds the real risks). The model also comes with an easy 2 x 2 scorecard — Qualifications, Skills, Experience, and Fit — so teams can rate candidates or ideas consistently instead of going on gut feeling, The same three roles can be used for strategy meetings, investment calls, product reviews, and yearly performance appraisals — anywhere a group needs to make a fair, well-rounded call. Beyond the three roles, everyone is asked to quietly check themselves: "Am I really doing my job, or just going through the motions?" This self-check is what keeps the whole process honest.
